The Philosophy

Built from inside
community sport.

The best leaders aren't always the loudest person in the room. Sometimes leadership is invisible, felt in the way people show up, stay together, and find their way through hard moments without being told to.

That's what we're building. Not polished leaders who've done a personality quiz. Leaders who make the people around them feel like they belong.

"You don't notice when you're being led well.

A sheep who can't see their shepherd still knows which way to go."

About The Early Work

Who we are &
what we do.

The Early Work is a leadership development organisation built for community sport.

To build leaders who make the people around them feel like they belong.

The Organisation

The Early Work was founded on a simple belief: the most important conversations in a sporting team rarely happen. Not because nobody cares, but because nobody makes the time, holds the space, or has been given the tools to lead them.

We exist to be that space. Founded by Tess Beagley, player, captain, club president, VAFA Women's Advisory Board member and premiership coach, The Early Work was built entirely from inside community sport. Not from a textbook. Not from a corporate leadership framework retrofitted for sport. From lived experience in every facet of the environment.

Community sporting clubs depend on their player leaders. They are the connective tissue between the committee, the coaching staff and the playing group. When they're equipped to lead well, everyone benefits, players feel safe and heard, culture strengthens, retention improves. When they're not, the gap shows. The Early Work was built to close that gap.

Our programs are designed for community sporting clubs of all kinds, junior and senior, any sport, any level. We come to you, at your venue, at a time that works for your club. Everything we do is grounded in the research of Simon Sinek's Leaders Eat Last and delivered with the warmth and credibility of someone who has genuinely lived it.

The Program, A Brief Overview

Leading "The Us" is our flagship leadership program. Three focused sessions across your season, each one building on the last to create a group that knows who they are, solves problems together, and carries the culture forward.

Session 1 explores belonging and safety, what it actually means to be part of this group. Session 2 uses that identity to tackle real challenges together. Session 3 honours what's been built and sets the standard for what comes next.

From the time they're teenagers, we tell players "you're the captain" and rarely explain what that means. Leading "The Us" changes that, giving player leaders the language, the framework and the confidence to actually lead.

Each session runs for approximately 60 minutes at your venue. Groups of 7 to 20 participants. Any sport. Under 14s and up.

Our Belief

Culture doesn't happen.
It's deliberately built.

The Early Work exists because the most important conversations in a sporting team rarely happen. Not because nobody cares, but because nobody makes the time, or holds the space, or knows where to start.

Every session is designed to be that space. Structured enough to feel purposeful. Open enough to feel real. And always grounded in the belief that the people in the room already have what they need, they just need somewhere to find it together.

This isn't a leadership course. It's the early work.

Tess Beagley
The Story

Tess Beagley didn't come to leadership through a textbook. She came through a football club.

When Williamstown CYMS pulled together their first ever women's football team, Tess and her sister were among the first through the gate. It was the opportunity she'd always wanted but never had, and from that first training session, she was all in.

What started on the field quickly extended off it. In 2020 Tess joined the club committee as a relationship lead, managing partnerships with Williamstown Juniors and overseeing club events. Two years later, when the club needed new leadership, she put her hand up for the presidency.

It was, by her own admission, one of the biggest challenges she has ever faced. Leading a community club through the aftermath of COVID, navigating the very real challenges of getting a club back on its feet, finding a way to work with and through a group of people who all cared deeply but didn't always agree, taught Tess more about leadership than anything else in her life. The most important lesson? You can't do it alone. Leadership is about relationships. It always has been. She likes to think she left the club in a better place than she found it.

She served as President of Williamstown CYMS from 2022 to 2024, alongside three years on the VAFA Women's Advisory Board. And because apparently one leadership role at a time wasn't enough, she also captained the club's inaugural cricket team to a premiership in 2022, proving that good culture travels across sports.

When she stepped away from the presidency, she wasn't done. In 2025 Tess coached the Williamstown Juniors Under-14 Girls to a premiership, a result that had nothing to do with having the most talented group and everything to do with a club that knew who they were, trusted each other, and solved problems together. That's not luck. That's the early work.

In 2024 she was selected for the AFL Victoria Lead Your Way program, an inaugural cohort of female leaders from across the football community, brought together to connect, share and be honest about the realities of leading in sport. For Tess, it was a rare and genuinely special experience. Being in a room where other women were navigating the same challenges, and finding that you weren't alone in them, was something she hadn't realised she needed until she had it.

It was also the moment the idea for The Early Work began to take shape. Because here's what Tess kept coming back to: from the time they're teenagers, leadership is sometimes mistaken for good performance. In sport, the best player gets the captaincy. But performing and leading are completely different skill sets. The cost of leaving leaders to figure it out alone is real. Players who don't feel safe or heard. Clubs that fracture under pressure. Good people the club should have kept.

Tess leads from the centre, not from the front. She describes a leader's job as providing the canvas: the conditions, the stability, the clarity that lets the people be the ones doing the painting. Calm on the surface. Working hard underneath. Present enough that people trust the direction, even when they can't see the full picture. Outside of football, Tess works in the energy sector as a Key Account Manager, where building strong, trusted relationships with major clients is the core of her work. The skillset transfers. The belief is the same, that relationships are the foundation of everything, and that the work of building them is worth doing properly.

In Her Words

Why I built
The Early Work.

"As a female leader you often feel like you have to put on an extra guard, to show that everything is fine, that you're across it, that you've got it handled. Being in a room where other women were saying the same things, facing the same challenges, that was something I hadn't realised I needed until I had it."

That experience, the AFL Victoria Lead Your Way program in 2024, was the moment the idea for The Early Work crystallised. Because it showed me what happens when you give people a safe space, shared language and honest conversation. Things change.

Player leaders are the connective tissue between a committee, a coaching staff and a playing group. When they're equipped to lead well, the whole club benefits, better culture, better retention, better experience for everyone. When they're not, the gap shows.

Run it with player leaders, club leaders or all together. The program meets your club where it is.

The Program

Leading
"The Us"

Leading "The Us" is not a personal development workshop. It's not about identifying your leadership style or looking inward. It starts with the group. Who are we? How do we belong to each other? How do we hold that together when things get hard?

The Three Sessions
01
Leadership as "Us"

Discover what belonging and safety actually mean for your club, and the science behind why they're the foundation of everything. Players complete a blind self-assessment, explore what makes them feel part of the group, and identify the behaviours that build, or break, trust. Leaders leave with a shared language and a personal commitment to the team.

02
Problem Solving Together

Use the identity you've built to tackle real challenges. Frame problems properly. Find solutions only the group could reach. Drawing on examples from sport and history, the group learns to separate symptoms from root causes, push past easy answers, and agree on actions they'll actually follow through on, together.

03
Finishing Well

Celebrate how far the group has come and set the standard for what comes next. Leaders reflect on the season with honesty and intention, acknowledging what worked, understanding what can grow, and making commitments that carry the culture forward into next year and beyond.

Participants leave with
  • Clarity on their own leadership qualities and how they contribute to the group
  • A shared language for belonging and safety
  • Practical actions to strengthen club culture
  • A group commitment to carry the Us forward beyond the season
The club gets
  • A reusable framework, run it and grow every season
  • Stronger retention and off-season connection
  • Leaders who take ownership and bring the people around them with them
  • A club culture that outlasts any individual player

Everything you need to know about the program, the sessions, and how it works for your club.

About the Program
What is Leading "The Us"?
Leading "The Us" is a three-session leadership program for community sporting clubs. Each session of about an hour runs across your season, building belonging, trust and problem-solving capability as a group.
What sport is it designed for?
Any sport. The program is built around team dynamics and culture, not sport-specific content. It works equally well for football, netball, basketball, soccer, cricket, hockey, any team sport with a leadership group.
Who is it for?
The program can be run with player leaders, club leaders or all together. It's designed for any group of people who lead others in a community sporting environment, from a playing leadership group through to a committee or coaching staff. The sessions are participant-led, meaning the answers come from the room.
What age group is it suitable for?
Under 14s and up. The content and facilitation style is adapted for the age group, junior teams get a lighter, more accessible version of the same framework.
The Sessions
How long does each session take?
About an hour. Designed to fit inside a training night, before or after a session, or as a standalone group meeting.
Do we need all 3 sessions?
No. You can start with a single session to trial the program. Many teams book Session 1 and add the rest once they see the impact.
Can we run sessions in any order?
The sessions are designed to build on each other, Session 1 creates the foundation that Sessions 2 and 3 rely on. We recommend running them in order, but get in touch if your timing requires flexibility.
What's the ideal group size?
7 to 20 participants. Works best with your leadership group but can run with a full squad.
Where are sessions held?
At your venue, your clubrooms, training facility, or any space that works for the group. We come to you. All materials are provided.
Logistics
How much does it cost?
Pricing depends on how you want to run the program, how many groups are involved and where you are based. Get in touch and we will talk it through, with no commitment required.
Does travel cost extra?
Travel within greater Melbourne is included. For regional teams, travel costs are agreed upfront, no surprises.
We have multiple teams. Can you work with all of them?
Yes, we can cover more than one group. Get in touch with a little about your teams and we will shape something that suits.
What's included in every booking?
Every booking includes the facilitated session, all printed participant materials, a pre-session conversation to tailor the content to your context, and post-session summary notes.
Getting Started
What makes Leading "The Us" different from other leadership programs?
Most leadership programs start with the individual, your strengths, your style, your growth areas. Leading "The Us" starts with the group. We're not here to produce polished leaders who've done a personality quiz. We're here to help a specific group of people understand how they belong to each other, what it takes to contribute meaningfully, and how to hold that together when things get hard. The program is participant-defined and participant-owned. The answers come from inside the room, not from a workbook. And because every team is different, every program is different too.
How do you measure whether it works?
Participants complete short surveys at the start, after Session 2, at the end and six months later. Results come back to your club as a report at group level. Individual responses stay confidential, and participants under 18 need parental consent.
How do I book?
Get in touch via the contact form or email tess@theearlywork.com. No commitment required for the first conversation.
How far in advance do I need to book?
Ideally 2 to 3 weeks ahead to allow time for a pre-session conversation and materials preparation. Get in touch and we'll do our best to work within your timeline.
